In April 2025, Sam Altman sat on the red carpet at TED and posed a deceptively simple question: If you can’t tell the difference between what AI thinks and what it has merely been trained to say, how much do you care?
It’s the question at the heart of our current fears.
White-collar professionals are reading headlines about AI operating at “PhD level,” outperforming humans, drafting reports, analyzing data, writing code—even acting as CEOs. They imply that AI is better than us and will replace us. The co-opted narrative tells us it’s a flawless colleague who will enhance everything we do.
The latter may be more palatable than the former, but both these narratives reach the same conclusion: inevitability. Yet this inevitability is an illusion.
The question isn’t whether AI will disrupt white-collar work. We know it will. The real question is whether we’ve already made ourselves replaceable by automating ourselves.
The obnoxious paper clip
If you’re old enough, you’ll remember Clippy (Microsoft’s cartoon paper clip that interrupted your writing in the late 1990s). It was intrusive, misaligned and often wrong. We rejected it.
Then something subtle happened. Clippy disappeared but its logic remained. Suggestions became thin blue lines and corrections were made automatically. We stopped rejecting prompts, often without thinking. Clippy’s purpose became internalized.
This sort of abdication is how professional displacement begins. Our agency erodes when software starts making—rather than guiding—decisions. We stop owning decisions the minute we stop noticing how we decide.
AI can replace human work if we let it replace human will. Here lies the real danger.
White-collar roles are especially vulnerable to this erosion because much of their value lies in judgement, synthesis, communication and decision-making, which are precisely the domains AI appears to operate in.
But we do well to remember that appearance isn’t equivalence.
The Mechanical Turk
In the 18th century, audiences marvelled at the “Mechanical Turk,” a machine that defeated chess players across Europe. It seemed to think autonomously. (It didn’t.) Hidden inside the cabinet it sat upon was a human chess master. Artificial intelligence was merely an artifice concealed by human agency.
Today’s AI systems may be more sophisticated and operate differently, but the lesson remains. Behind every model are artefacts, blueprints and compositions all determined by humans. Data is fed into algorithmic instructions that generate probabilistic outputs.
AI is math rather than magic. It has no awareness, no body, no culture. It neither questions the questions it seeks to answer nor feels the weight of the decisions it’s asked to make.
This matters because white-collar work was never just about getting the right answer. It became that way when we reduced it to outputs and forgot that it was really about shaping culture, reading nuance, making moral calls and creating meaning where none yet existed.
The threat, therefore, isn’t technological inevitability but human imitation. When leaders begin to emulate machine-like perfection—whether with scripted empathy, flawless messaging or bulletproof certainty—they become more replaceable.
The courage to be imperfect
Before the Mechanical Turk, there was Vaucanson’s Digesting Duck. It was a mechanical marvel that looked like a duck, quacked like a duck and even appeared to eat and excrete grain like a real duck.
Enlightenment thinkers were fascinated and wondered if man had built life itself. But French philosopher Voltaire asked a deeper question: Who among us can detect the wire that guides us? This eloquent question prompts us to wonder whether we’re beginning to mimic our machines.
In the age of large language models, polish is easy. Flawless grammar, impeccable tone, perfectly structured arguments are instantly available. But when leaders pursue perfection, they often lose presence. When clarity becomes synthetic, authenticity disappears. If it speaks like a white-collar role, looks like a white-collar role and eats data and excretes output like a white-collar role, who cares if it’s a machine or a human?
Altman’s question discounts how white-collar roles are relational rather than performative. Trust is built on humanity. In the real rather than virtual world our imperfections are our strengths. They’re the signal of our authenticity.
If white-collar professionals are replaced, it won’t be because machines out-perform them at being human. It will be because humans abandon their humanity in pursuit of machine-like efficiency.
Practical steps to stay irreplaceable
The leaders who matter most in the age of AI will be the ones who, unapologetically and radically, lead most like humans. This requires deliberate practice. Here are five actions every professional can take:
1. Reclaim agency through three questions. Before adopting any AI tool, ask: Does this make sense for who we are and what we want to achieve? Does it serve our people? Does it solve the right problem or create a new one? Adopting AI is a choice.
2. Understand what AI is and isn’t. Recognize that AI operates on best guesses rather than wisdom. Use it as a tool, not an oracle or a colleague.
3. Practice skilled authenticity. Treat authenticity as the alignment between intention and impact rather than a licence for poor behavior. Resist the temptation to outsource your voice. Let AI amplify your thinking, not replace it.
4. Embrace moral courage over mere compliance. Speed doesn’t absolve responsibility. As AI speeds up decisions, you must pause and ask whether something is right even when it’s efficient. Treat ethics as a compass rather than guidelines to flex under pressure.
5. Prioritize presence over performance. In a distracted world, presence is magnetic. Influence flows from your grounded engagement. Your polish is of no consequence when people feel ignored.
White-collar work isn’t disappearing. It’s being redefined. The future doesn’t belong to those who fear AI—or to those who worship it. It belongs to those who refuse to become automated inside.
If you can still tell the difference between composition and consciousness, between polish and presence, between automation and authenticity, then you already care.
And if you care, you’re not replaceable.
